Skill Trees and the Illusion of Build Diversity

We went through this cycle back in the late 2010s with the rise of the infinite progression loot shooters. The result was a dozen different builds that all felt identical except for the color of the numbers popping off the enemies. Most modern RPGs seem to have returned to this habit. We get sprawling talent trees that look impressive in a screenshot, but the actual nodes are just mathematical noise. Adding five percent critical hit damage or reducing a cooldown by half a second is not a build choice; it is a spreadsheet adjustment. It creates a facade of customization that doesn't actually alter the gameplay loop. True diversity comes from mechanical shifts. A skill that changes a single target attack into a chain reaction is a choice. A skill that increases armor by three percent is just padding. When the tree is ninety percent stat boosts, the build is an illusion. Which games have actually managed to implement skill trees that fundamentally change how you interact with the world, and where have you seen the most egregious examples of stat bloat masquerading as depth?

That is a design attempt to fix the issue, but the problem remains linear scaling. When a node provides a flat percentage increase, it rarely shifts the player's optimal rotation, which reinforces the idea of mathematical noise.

We could also consider trees that unlock new dialogue options or environmental interactions. Those changes fundamentally shift how we experience the world, regardless of the combat stats.

Is a mechanical shift really the only way to change a build? A glass cannon build changes the stakes of every encounter, even if the attack is still a single target hit.
